Banco BV connects technology spend to business value

Connecting technology cost to business value through a unified model with IBM Apptio

Tracing costs across applications and services

As one of Brazil’s largest private banks, Banco BV operates a broad portfolio of financial products supported by a complex and evolving technology environment. As digital transformation initiatives expanded across the organization, technology investments increasingly spanned applications, infrastructure, cloud services, third-party contracts, and specialized teams. While financial and operational information was available across multiple corporate systems, understanding how costs flowed across applications, services, and business operations required bringing together data from many sources and perspectives. Monthly technology cost closing relied heavily on spreadsheet-based processes and could take up to 10 days, limiting the time available for analysis and decision-making. The challenge was not a lack of financial discipline or visibility, but the growing need to trace technology investments across a larger and more interconnected operating environment. As business leaders sought deeper insight into the relationship between technology consumption, services, and business priorities, the bank required a more consistent way to analyze costs at scale.

25% → 63% direct cost allocation ~40% → ≥90% technology spend traceable to a product or business unit 10 → 2 monthly cost-closing cycle
Technology is increasingly a pillar of competitiveness. Creating value at scale requires transparency, data and discipline. With TBM, we have the opportunity to connect investments to outcomes, bringing greater clarity across the organization and enabling better decisions.

A unified model for technology investments

To create a more consistent view of technology investments, Banco BV partnered with IBM to implement IBM® Apptio®, providing the foundation for Technology Business Management (TBM) practices across the organization. The initiative brought together financial, operational, and technology data from multiple enterprise systems into a centralized model designed to reflect how technology resources support applications, services, and business activities. Implemented in structured phases since 2023, the initiative progressively expanded from foundational cost transparency to deeper integration across applications, cloud environments and business capabilities. Rather than analyzing costs through separate financial and operational lenses, stakeholders could work from a common structure that connected spending to the technology assets and services consuming those resources. By integrating information from areas such as finance, contracts, projects, cloud environments, and technology inventories, the bank established a framework that provided greater traceability across its technology landscape while supporting a more consistent approach to cost analysis and investment discussions.

Technology, finance and business speaking the same language

With IBM Apptio and TBM practices established, Banco BV gained a more consistent way to connect technology investments to applications, services and business activities. Direct cost allocation increased from 25% to 63%, while approximately 85% of technology spend is now allocated through consumption-based drivers. More than 90% of technology spend can be traced to a specific product or business unit, strengthening accountability and transparency across the organization. The monthly technology cost-closing cycle was reduced from up to 10 days to 2 days, while manual workload decreased by approximately 65%, helping accelerate analysis and decision-making.

The integrated model replaced information previously spread across an estimated 15 to 30 spreadsheets and operational reports, giving more than 80 stakeholders across Technology, Finance, Architecture, Product and Business access to a common source of insight. This shared model enables more consistent investment discussions by giving Technology, Finance and Business teams a common basis for evaluating technology demand, service consumption and investment priorities. The insights generated through the model helped identify approximately R$17 million in optimization opportunities across cloud, infrastructure and supplier spend. By connecting investments, applications, services and business capabilities within a unified framework, conversations increasingly focus on value, consumption and decision-making rather than cost allocation alone.
